Designing VoC Key Performance Indicators for B2B vs. B2C Enterprises

B2B and B2C companies hear from customers in different ways. Here's how to pick VoC KPIs that fit your business model and link them to revenue.

Designing VoC Key Performance Indicators for B2B vs. B2C Enterprises

A retail brand might collect a million survey responses a year. A B2B software company might get a few thousand, from a few hundred accounts. Using the same VoC KPIs for both makes little sense.

How B2B and B2C Feedback Differ

B2B: few accounts, many voices

In B2B, one account can hold dozens of users plus the buyer who signs the contract. Each person sees your product differently. A happy user and an unhappy buyer can sit inside the same account, and the buyer decides the renewal.

B2C: many customers, one voice each

In B2C, each customer usually speaks for themselves. Volume is high and relationships are shorter. Zendesk's 2025 CX Trends Report found that 63% of consumers would switch to a competitor after one bad experience, so speed matters most. A slow reply to a consumer complaint can cost you the next purchase and a public review on top of it.

How the feedback differs

B2B: few accounts, many voices

  • Dozens of users plus the buyer
  • Each person sees it differently
  • The buyer decides the renewal

B2C: many customers, one voice each

  • Each customer speaks for themselves
  • High volume, shorter relationships
  • Speed matters most

KPIs That Fit B2B

Track accounts first, then individual responses. Useful B2B KPIs include:

  1. Account-level NPS, weighted by role.
  2. Share of renewal revenue with a recent detractor.
  3. Time to follow up on executive sponsor feedback.
  4. Net revenue retention by score group.

Weight the decision makers

Give more weight to buyers and sponsors when you roll up an account score. Our guide to linking VoC metrics to NRR explains how to tie account scores to revenue. Track how many accounts have no recent feedback from a decision maker. A silent buyer in a large account is a risk even when user scores look healthy.

KPIs That Fit B2C

B2C KPIs should track speed and the moments that drive repeat purchases. Useful ones include:

  • CSAT after key moments such as delivery or returns.
  • Share of negative feedback resolved within a day.
  • Repeat purchase rate by satisfaction level.
  • Theme volume trends after launches or policy changes.

Watch for silent customers

Fewer consumers give feedback now. The Qualtrics 2025 Consumer Trends Report found that feedback after a bad experience dropped by 8% in a year. Add unsolicited sources such as reviews and support tickets. Public reviews matter more in B2C, since other shoppers read them before they buy. Our post on silent churn covers how.

Rules That Apply to Both

Tie every KPI to money

A KPI nobody connects to revenue or cost gets ignored. Forrester's Pete Jacques has noted that “even a minor improvement to a brand's customer experience quality can reduce churn and increase share of wallet.” Show where that happens in your business, with real figures.

Keep the list short

Pick a handful of KPIs and report them the same way each quarter. Changing the list every few months makes trends impossible to read. Some companies sit in between, such as a software firm with a self-serve plan for small teams. Use B2C-style KPIs for the self-serve plan and B2B-style KPIs for larger accounts. Our guide to the executive VoC scorecard shows a layout that works for both models. You can track account and customer KPIs in CSAT analysis, or book a demo.

Frequently asked questions

What's the main difference between B2B and B2C VoC?

B2B programs track accounts with many stakeholders. B2C programs track many individual customers with shorter relationships.

Should B2B companies use NPS?

Yes, at the account level, with more weight on buyers and executive sponsors.

What is the best B2C VoC KPI?

CSAT after key moments, paired with repeat purchase rate, works well for most B2C brands.

How many VoC KPIs should you track?

A handful. Each one should link to revenue or a clear decision.

How do you get feedback from silent customers?

Analyze reviews and support tickets alongside your surveys.

Can one company need both B2B and B2C KPIs?

Yes. Companies that sell to both businesses and consumers should track each group separately.
